How We Monitor 50 Competitors for 3 Hours a Week

A case study in building a lean competitive intelligence operation that punches above its weight without drowning your team in manual work.

A 12-person SaaS team in a crowded PLG market came to us with a straightforward problem: they had over 50 competitors in their category, a full-time team, and no capacity to monitor any of them properly. The competitive intelligence they did have was scattered across Slack threads, bookmark folders, and the memory of whichever salesperson last lost a deal to a specific rival.

They needed a system that could give them meaningful intelligence across a large competitive landscape without consuming their team’s bandwidth. Here’s what we built, and why it works.

The Core Insight: Not All Competitors Are Equal

The first mistake most teams make when facing a large competitive landscape is treating every competitor the same. Monitoring 50 companies with the same depth and frequency is impossible. Monitoring 50 companies with tiered attention is very manageable.

This team had 50 competitors, but they fell into natural tiers when asked two questions: “How often do we lose deals to this competitor?” and “Could this competitor materially threaten our core market in the next 12 months?”

That analysis produced three tiers:

Tier 1: 5 competitors. Direct head-to-head rivals who appeared in 80% of competitive deals and had the resources and momentum to make major moves. These required close, frequent attention.

Tier 2: 15 competitors. Active players in adjacent segments who could expand into the team’s core market. Worth watching for strategic shifts but not daily monitoring.

Tier 3: 30 competitors. Smaller players, niche verticals, and legacy tools that represented background noise more than active threats. Awareness was sufficient — not detailed monitoring.

The Tiered Monitoring System

With the tiers established, the monitoring depth and frequency mapped naturally.

Tier 1 — Weekly, high depth. For these 5 competitors, the team monitored pricing pages, homepage copy, job postings, changelogs, and social accounts weekly. Automated monitoring handled the surface checks; a human reviewed the alerts each Monday morning to assess significance.

Tier 2 — Monthly, medium depth. For the 15 tier-2 competitors, the team ran a monthly review covering pricing pages and homepage copy. Job postings were checked for volume and role mix, not line-by-line reading. Any detected change triggered a quick human assessment.

Tier 3 — Quarterly, light touch. For the remaining 30, a quarterly review covered whether they were still operating, whether they’d made any notable announcements (captured via Google Alerts), and whether anything in the market had shifted their relevance. Most quarters, there was nothing to action on this tier.

The Tooling Stack

The team used automated page monitoring for all tier-1 and tier-2 surfaces — configured to capture HTML diffs, not just “something changed” notifications. This eliminated the noise problem that plagues simpler alert tools. An alert that says “the pricing page changed” is frustrating. An alert that shows you exactly which lines changed is actionable.

For job postings, they built a lightweight manual log: a shared spreadsheet where anyone on the team could drop interesting postings with a note. Low-tech, but it created a shared record rather than institutional memory scattered in Slack threads.

For tier-3 monitoring, Google Alerts on competitor names and a quarterly calendar reminder was sufficient. The goal there was early warning, not deep intelligence.

The Weekly Rhythm

Monday morning: one team member (rotating) spends 45 minutes reviewing the previous week’s automated alerts. Each significant change gets a one-line note in a shared Notion doc with the format: “Competitor X changed [what] — potential implication: [hypothesis].”

The doc becomes the team’s intelligence log. It’s searchable, it has a timeline, and it creates a pattern record that makes monthly and quarterly reviews genuinely useful rather than starting from scratch.

Monthly: 30 minutes reviewing tier-2 changes and reviewing the intelligence log for patterns. Quarterly: 90 minutes for full competitive landscape review, including tier-3 scan and strategy implications.

Total per week across the team: roughly 3 hours, including the automation management overhead.

What Changed

Within 90 days, the team caught a tier-1 competitor launching a new enterprise tier before it was announced publicly (the job postings and homepage shift appeared two months before the announcement). They had time to brief the sales team and develop counter-positioning before the first enterprise deals involving that competitor surfaced.

The intelligence log, after six months, became one of the most referenced documents in sales preparation. Every rep could pull it up before a competitive deal and see what had changed in the past quarter.

The system didn’t require new headcount or a dedicated analyst. It required a structure, a rhythm, and the right tools to do the mechanical work automatically.
